HubSpot cuts 660 jobs to rebuild around outcomes, not products
The CRM maker is growing 20% a year and still cutting 7% of staff. Underneath the headline is a textbook case of structure following strategy, and a method any growing company can borrow.
Structure follows strategy
A company’s organization should be designed for the strategy it is pursuing now. When the strategy changes and the structure does not, the old structure quietly pulls the company back toward the old strategy.

On Oct. 6, HubSpot told the SEC it will eliminate about 660 roles, roughly 7% of its global workforce, and book $65 million to $75 million in charges, mostly severance. Most charges land in the fourth quarter, and role eliminations should be substantially complete by the end of the first quarter of 2027.
Chief executive Yamini Rangan framed it as a strategy change. HubSpot is shifting from “building software that helps customers grow” to “delivering outcomes with AI.” To get there it will reorganize product teams around customer outcomes such as generating demand and winning deals, remove management layers, and cut down on “fragmented ownership.”
The company says the cuts are “not simply a cost-cutting exercise” and are not driven by AI doing people’s jobs. It reaffirmed its full-year guidance the same day.

- Fewer layers, clear owners
The chain of cause and effect
Price on results
Customers pay per resolved conversation, not per seat.
Results cross products
One resolved conversation can touch service, sales and data teams.
Split ownership stalls
Each Hub owns a piece, so nobody owns the result or the fix.
One owner per outcome
A single team is accountable and can change anything in its path.
Fewer layers, faster calls
Decisions move up fewer levels before someone can say yes.
Your org chart is your strategy. When you change what you sell, check whether your teams are still organized around the old thing.
HubSpot grew by adding Hubs: Marketing, Sales, Service, Content, Operations, Commerce. Each Hub had its own product teams. That works when customers buy features. It breaks when a customer wants “more qualified pipeline,” because that result crosses three Hubs and nobody owns it end to end. Conway’s law predicts exactly this: the product had started to look like the org chart.
